Your ad platform is overcounting your sales

An ad platform claimed more than twice the sales our store could prove. Here’s where the gap came from and what we manage spend on now.

Jack Morello · Ballast · November 2026

We were scaling a multi-brand DTC client on Meta, TikTok and Google. Spend was climbing, the dashboards looked great, and the bank account didn’t match. Every budget decision rested on those dashboards, and nobody owned the gap, so we audited the whole setup before adding another dollar.

23%Of billed spend the tracking tool missed

Where the gap came from

One thing was fine: click-ID capture sat around 83%, which is healthy once in-app browsers take their cut. Checking it took ten minutes and saved a week of chasing the wrong problem.

What we manage on now

  1. The store is the source of truth. Every checkout is tracked in our own order data down to the campaign, ad set and ad. Platform numbers are a signal for optimization, not a scoreboard.
  2. Spend comes from invoices. Never from a tracker.
  3. A weekly reconciliation. Platform-claimed purchases next to verified new customers, by channel. The ratio between them is the real number.
  4. Tighter windows on new campaigns. A 1-day click window makes reported conversions drop. That drop is counting, not performance, so warn leadership before you flip it.
  5. Budget moves on true CAC. New customers per week against spend, by ad. Creator pay and channel mix follow the same verified ratio.

A ten-minute check for your own account

If any of those come back wrong, the fix is usually days, not months, and it changes every budget call you make after it. That foundation is how this client scaled to more than .2M a month in sales at a peak 6× ROAS.
